CORE OFFER
The Step-Back Partnership™
Make your business easier to run, and less reliant on you.
We look at how work, information and decisions move thorugh the business, fix what’s causing the hold-ups, and put the changes in place with your team. Where work still needs a person, our Australian team handles it, so it doesn’t come back to you.
We combine:
- Process
- People
- Data
- Governance
- Technology
- Automation
- AI
- Hands-on support
Choose a Defined Project to fix one area of the business, or an Ongoing Partnership to keep freeing up time as you grow.
What changes for you:
Work moves without waiting for you
Redesigned workflows, clear ownership and approval boundaries help your team make decisions and handle exceptions without bringing every next step back to you.
More capacity for the work that matters
We remove unnecessary steps, duplication and repetitive administration, using automation and AI where useful to reduce the effort required.
Less chasing between people and systems
Better system setup, integrations and clear handovers help information reach the right place. Dashboards give you visibility without another round of follow-ups.
Work that needs a person is in capable hands
Operational support provides the coordination, execution and human oversight the work still needs, including handling exceptions.
Your team can use the changes confidently
We build and test the solution, then support rollout with practical training, documentation and clear guidance for everyday use.
Improvements keep pace with your business
Through an ongoing partnership, we monitor performance, resolve friction and refine processes, systems and automation as your priorities change.
How we work together:
Change a particular part of the business.
For a clear operational problem, workflow or area that needs to be redesigned and implemented.
- Defined outcome and scope
- Design, build and implementation
- Testing, documentation and handover
- A clear completion point
Create capacity that compounds over time.
For businesses that need continuing operational capacity and ownership, without recruiting or coordinating it all themselves.
- Ongoing improvement and implementation
- Human oversight and recurring execution
- Coordination across people, systems and AI
- Visibility, escalation and operational direction
Our Capacity Promise
Work
A problem to solve, a priority to move, a change to implement or recurring work to be done.
Improve
Redesign the process, implement the change and apply technology, automation or AI where useful.
Capacity
Less time and effort required from you and your team.
More room to move the next priority forward.
Human support
Where the work still needs a person, it doesn’t have to be you.
Whether the work needs VA support, operations coordination, human-in-the-loop oversight or simply someone making sure it gets done, we provide it. So greater efficiency doesn’t send the remaining work back to you.
Unlike a defined project, the partnership continues beyond the first improvement. As better processes, technology, automation or AI reduce the effort the work takes, we redirect the capacity released within your retainer towards the next agreed priority. We continue providing the human support your operation needs.
That’s our Capacity Promise: your retainer delivers increasing value as we improve how the work gets done.
Less work coming back to you
One recurring dependency redesigned, built, tested and put into use within three weeks. An agreed baseline and target, followed by a 30-day check-in, show how much your involvement has changed.
Answers your team can find without asking you
Your Living Workflow Map™ gives the team a shared guide to the steps, responsibilities, who can decide and what to do when something goes off-script.
A team confident to act without waiting for you
Practical training, clear authority and escalation rules help your team handle the work, make decisions and recognise when they need your input.
Know where to invest next
Your Founder Free Runway™ prioritises the further opportunities we uncover to reduce founder dependence and free up capacity, with recommended next steps.
See what keeps the business dependent on you
Founder Navigator™ explores how decisions, knowledge and everyday working habits keep you involved, helping us identify what needs to change.
Know whether your AI tools are set up to help
Your AI Configuration Check reviews existing settings, context and capabilities, highlighting gaps that may be limiting their usefulness.
Keep team guidance useful as things change
Your Living Workflow Update Assistant™ helps your team update the workflow guide as agreed ways of working change.
IS THIS YOU?
Your business should not become harder to run as it grows.
Too much of the business still runs through you
Your team has grown, but decisions, approvals, information and problem-solving continue to come back to you. We help reduce that reliance by improving how the business operates, transferring work and responsibility, and strengthening the leadership around you.

Your operations haven't kept pace with your growth
Processes that worked when the business was smaller are now creating inconsistency, delays or unnecessary effort. Responsibilities may be unclear, systems may not work together and important knowledge may still live with particular people.
Explore: Fix
Your team is busy, but important work still isn't moving
People are working hard, yet priorities stall, follow-up is inconsistent or work falls between roles. We can improve how work moves through the business, add practical capacity and create clearer ownership and accountability.
Explore: Fix, Run or Lead
You want your team focused on higher-value work
You want your people using their expertise, judgement and experience—not spending their time on routine administration, coordination and follow-up. But that supporting work still needs to be done properly. Our Australian VAs can take responsibility for it, with AI used where it can help them deliver more.
Explore: Run
You need more capacity without simply adding more employees
There is more work to be done, but another permanent role may not be the right answer. We provide flexible Australian VA capacity for recurring work and projects, with human-led AI incorporated where it is commercially worthwhile and appropriate.
Explore: Run
You want to use AI, but aren't sure what belongs where
You know AI could create capacity or improve how work gets done, but you don't want to add technology for its own sake—or apply it to broken processes. We help identify where AI is useful, redesign the work around it and keep people involved where judgement, oversight and accountability matter.

You need someone experienced to share the operational leadership
The business has competing priorities, internal team members and external suppliers to coordinate, but no senior operational leader maintaining a view across it all. Charlie can work alongside you to shape operational direction, lead the people involved and maintain accountability as the business evolves.

We continue providing the human support your operation needs.
That’s our Capacity Promise: your retainer delivers increasing value as we improve how the work gets done.
You bring up to three recurring frustrations that still need your involvement. We investigate how the work happens with the people closest to it, recommend the strongest place to start and agree one change to implement.
Over three weeks, we redesign the work, build and test the change, then train your team and hand over your Living Workflow Map. The solution might involve process, clearer authority, technology, automation or AI - whichever combination makes a practical difference.
At the 30-day check-in, we review how the change is working and compare founder involvement with the baseline we established at the start.
Typically, around 3-5 hours of your time across the three-week implementation. This varies depending on the size of your team and the support available within your business.
We need your context, key decisions and feedback. We work directly with the people involved and carry the investigation, redesign and implementation, so you don’t have to manage the project.
At the start of the project, we establish a baseline for how much the chosen area currently needs you. Depending on the work, that might be the number of approvals, questions or escalations reaching you, or the time you spend keeping it moving.
We agree the measure and a realistic improvement goal with you before implementation. At the 30-day check-in, we review the same metric against the baseline to see what has changed and whether any small refinements are needed.
If a delay within Empire Ops’ control takes the agreed implementation beyond three weeks, we’ll complete it to the agreed handover point at no additional professional fee.
The timeframe depends on your team providing the agreed access, information, decisions and feedback when needed. Delays in those inputs may move the completion date.
This guarantee covers completing the agreed implementation. The reduction in founder involvement is measured separately at the 30-day check-in.
